THE PROBLEM
Your email dashboard reports what it sent. Not what it should have sent.
- 01
The attribution is inflated.
Default settings credit email if someone merely opened within five days — and Apple Mail Privacy Protection fires opens no human performed. Agencies invoice against that number. Nobody reconciles it to Shopify.
- 02
The deliverability dashboard is blind.
Klaviyo has no feedback loop with Gmail, Apple, or Office 365 — most of your list. In one account, Klaviyo showed acceptable spam rates while Google Postmaster Tools showed spikes to 3.5%, against a 0.3% threshold.
- 03
The best-converting flows are missing.
Checkout and cart abandonment are the highest-converting assets in the channel — and the ones we most often find were never built, or built and throttled by bad filters.

SAME ACCOUNTS · SAME PERIOD
GA4 last-click across FCD client properties. Last-click understates email — the opposite of Klaviyo's inflation. Two systems, two wrong answers. That's why we reconcile to Shopify.
WHAT WE FIND, EVERY TIME
Four audits. Four industries. The same findings.
4 OF 4 ACCOUNTS
A deliverability blind spot
Complaints from the inboxes that matter never reached the dashboard. We set up Google Postmaster Tools on every account.
4 OF 4 ACCOUNTS
Setup defaults costing money
Missing sending and click-tracking domains, static codes leaking to coupon sites, default unsubscribe pages driving full opt-outs instead of frequency downgrades.
3 OF 4 ACCOUNTS
Core flows absent
No cart or checkout abandonment flow — in accounts where those flows are the best-converting asset available.
3 OF 4 ACCOUNTS
Capture broken at the top
No pop-up. No signup form on any page. A giveaway pop-up training subscribers to wait instead of buy.
EVERY ACCOUNT
The buried one-time buyers
The largest segment was always “bought exactly once, never came back.” In one account, 12,981 people.
MULTIPLE ACCOUNTS
Attribution grading its own homework
Five-day open windows, bot opens counted, and no reconciliation to what Shopify actually banked.

- EMAIL REVENUE · THE NEXT MONTH

No dashboard flagged it. The welcome flow — the largest revenue-producing flow in the account — wasn't underperforming. It was off.
The ESP reports what it sent, not what it should have sent. The same audit found no cart abandonment flow, no checkout abandonment flow, and no email capture anywhere on the site — while 12,981 customers had bought exactly once.
AND THE PART MOST AGENCIES SKIP
The same audit recommended suppressing part of the list and sending less to specific segments. That shrinks the numbers email agencies report — and raises the revenue that actually lands.
BFCM 2026 · BLACK FRIDAY NOV 27 · CYBER MONDAY NOV 30
— DAYS OUTYour biggest sending week shouldn't be your first stress test.
List size, send volume, and traffic all peak at once. That's exactly when a weak sending reputation, a missing flow, or an inflated attribution window costs the most. Fix it in October, not the week of.
DELIVERABILITY
Peak volume, full list, spam folder.
Blasting everyone is how brands lose the inbox the week it matters. Engaged segments and a gradual volume ramp have to start weeks before Black Friday.
FLOWS
The most carts of the year.
Cart and checkout abandonment see their heaviest traffic in November. If they're missing — or Started Checkout isn't firing — this is when it costs you.
MEASUREMENT
A baseline you can trust.
Reconcile owned-channel revenue before your biggest month — or you won't be able to tell what BFCM actually earned versus what Klaviyo claimed.
OCTOBER
Audit + foundation
Authentication, segmentation, and core flows live and tested.
EARLY NOVEMBER
Warm up
Ramp volume to engaged tiers, build early-access segments, lock the calendar.
NOV 26 – 30
BFCM week
Send to engaged tiers, let flows carry the load, watch placement daily.
DECEMBER
Holiday + after
Shipping-cutoff sends, then post-purchase and winback — before BFCM buyers become one-time buyers.
WHAT'S IN THE AUDIT
The same audit we run on our own clients.
- A
Attribution truth-up
Klaviyo vs. GA4 vs. Shopify net, reconciled into one defensible number — with every flow tagged so it's measurable outside the ESP.
- B
Flow architecture audit
Every flow inventoried and scored. We separate “never built” from “built and broken” — they have very different fixes.
- C
List health & deliverability
Authentication, sending reputation, engagement tiers, suppression — and what you're paying Klaviyo for profiles that will never open again.
- D
Lifecycle & data layer
Are the events Klaviyo needs actually firing? Is capture leaking? Identity and events come first — flows built on broken events underperform.
YOURS TO KEEP

FROM THE FOUNDER
Why the audit is free.
I've opened a lot of Klaviyo accounts. Almost every one has the same gap: the dashboard says one number, Shopify says another, and nobody has checked which one is true.
So we show you. We run the audit, walk you through it, and the findings are yours whether we ever work together or not.
Some brands ask us to fix what we find. That's the bet — and it only works if the audit is honest. Which is why we'll tell you when the problem isn't email at all.
Growing revenue without growing profitability isn't growth.

WHO THIS IS FOR
Built for
- Shopify + Klaviyo brands doing roughly $50K–$500K a month
- Products people can buy twice — and a list that isn't buying twice
- Founders who want the true number, even if it's smaller
Not for
- Pre-launch brands without purchase history
- Anyone who wants more sends to more people
- Brands not on Klaviyo

Questions
Is it actually free?
Yes. No card, no contract. It's the fastest way to show you how we think. If there's a fit, we'll talk about fixing it. If not, you keep the findings.
What access do you need?
Read-only Klaviyo. Add Shopify and GA4 if you want the revenue reconciliation — that's usually where the biggest finding is.
We already have an email agency.
That's fine. The audit reconciles the numbers you're being reported against what Shopify banked. That's useful either way.
Is there still time before BFCM?
If you start in October, yes. Setup fixes take days, not weeks; flows and a proper sending ramp need the weeks before Black Friday. We run five audits a week, so the closer it gets, the fewer slots are left before it.
What happens after?
If you want help, we'll scope it on the call — from a single flow build to a full retention program. No pressure either way.
Why a call instead of a PDF?
Findings without context get misread. Thirty minutes walking through it together beats a report you skim once.
